What the manual actually says about water quality
Tankless manuals generally state water-quality expectations rather than a flat softener requirement: an upper hardness figure, sometimes limits on total dissolved solids, iron and pH, and a mandatory descaling interval that shortens as hardness rises. Read those pages before buying anything, because they define the operating envelope the warranty assumes. A unit installed on water outside the stated hardness limit is still going to work on day one; it is the claim four years later, when the exchanger has scaled shut, that the limit was written to govern.
How scale actually kills an exchanger
Hardness minerals become less soluble as temperature rises, so they precipitate on the hottest surfaces first. Inside a tankless exchanger those surfaces line narrow passages sized for a design flow. As deposit builds, the flow area shrinks and the burner has to drive the remaining water harder to reach the setpoint, raising the surface temperature and speeding up deposition. The symptoms arrive in order: slightly lower flow at the tap, then temperature that swings when a second fixture opens, then error codes for overheat or flow, then a repair quote that approaches the price of a new unit.
Softening versus flushing: they are not alternatives
Descaling with a circulating pump and an acid solution removes deposit that has already formed. Softening prevents it forming. On soft or moderately hard water an annual or biennial flush keeps an exchanger clean indefinitely. The service ports that make the whole thing practical
Isolation valves with hose-bib service ports on the hot and cold connections are what turn descaling from a plumber's call into an owner's afternoon. They cost little installed alongside the heater and require pipe cutting if retrofitted later, so insist on them at installation whatever you decide about softening. While the installer is there, confirm that the softener, if fitted, sits upstream of the heater on the main and that its service flow rating is not below the heater's maximum rated flow, or you will trade scale for lukewarm showers.
Existing heater, hard water, no softener yet
If the unit is already in and the water is hard, get a hardness number and a flush before deciding anything. A heater that has been running years on hard water may respond well to a thorough descale, or may already be scaled past recovery, and the flush tells you which. Then fit softening ahead of the replacement or the recovered unit rather than repeating the cycle.
