A tankless water heater softener exists for one reason: on-demand heaters push water through a narrow heat exchanger at high temperature, and that is the ideal condition for hardness minerals to drop out of solution and cement themselves to the walls. A storage tank tolerates a sediment layer for years. A tankless exchanger loses efficiency and then flow, quickly.
Why tankless units are the scale-sensitive case
Calcium carbonate becomes less soluble as water gets hotter, so it deposits wherever water is heated fastest. A tankless heater does its entire job in a coil of small-bore tubing that runs far hotter at the wall than the water leaving the unit. Scale forms there first, insulating the metal from the water, which forces the burner or element to work harder to hit the same set point. The narrowing bore then costs you flow rate, so the shower goes cold when the dishwasher runs. Manufacturers know this, which is why so many warranties reference water hardness explicitly.
What the softener changes
A softener removes calcium and magnesium by ion exchange before the water ever reaches the heater, so there is nothing left to precipitate on the exchanger. That keeps the heat transfer surface clean, holds the rated flow rate, and removes the annual descaling flush from the maintenance calendar for most households. It also protects everything downstream, which is a point people miss: the same hardness scaling your heater is fouling faucet aerators, shower cartridges and the dishwasher element at the same time. Sizing and placement
The softener goes on the cold main, upstream of the heater, and it has to be sized for the whole house rather than for the heater alone, since the heater shares the supply. Sizing comes from hardness measured in grains per gallon multiplied by daily household water use, which sets the grain capacity you need between regenerations. Undersizing shows up as hard water breaking through late in the day, exactly when the evening shower load hits. Flow rate matters too, because a softener rated below the heater's peak demand becomes the restriction in the system.
Salt-free conditioners and the honest tradeoff
Template-assisted crystallization and similar salt-free conditioners do not remove hardness; they encourage the minerals to form microscopic crystals that stay suspended rather than bonding to hot metal. They use no salt, need no drain and no electricity, and they are often the only option where a drain connection is impossible. They also leave the hardness in the water, so soap still fails to lather and spotting on glass continues.
