Water softener regeneration cycle: the five stages

The water softener regeneration cycle is the process that rinses hardness off the resin bed and restores its capacity, and it always runs through the same five stages in the same order. Knowing what each stage does turns most softener faults into a quick diagnosis, because a symptom in the house usually points to exactly one stage that is not completing.

Stage one: backwash

The valve reverses flow so water travels up through the resin bed and out to drain. This lifts and expands the bed, flushing out the sediment and iron particles that have accumulated during service and breaking up any channeling that has formed. Backwash is why a softener needs a drain connection and why it needs a minimum flow rate to work at all: too little flow and the bed never lifts, so debris stays put and gradually cements the resin into a packed mass. A drain line kinked or run uphill is a common cause.

Stages two and three: brine draw and slow rinse

The valve now draws brine from the salt tank through an injector, which uses the venturi effect to pull concentrated salt solution up and into the top of the resin bed. It passes slowly downward through the resin, and the high sodium concentration reverses the ion exchange: sodium displaces the captured calcium and magnesium, which leave with the brine to drain. Slow rinse continues pushing fresh water through at the same low rate to move the last of the brine through the bed. This is the stage that actually restores capacity, and it is where a clogged injector or a salt bridge stops everything.

Stages four and five: fast rinse and brine refill

Fast rinse sends water down through the bed at service flow to compact it and flush out remaining brine, so the first water you draw afterward is not salty. Then the valve sends a measured volume of water back into the brine tank to dissolve salt for the next regeneration, which is why there is normally a few inches of water standing in the bottom of the salt tank. If the softener refills with too much water, or the salt sits in a solid crust above an air gap, the next cycle will draw weak brine or none at all.

Metered against timed control

A timer valve regenerates on a fixed schedule regardless of use, which wastes salt and water in a low use week and delivers hard water when guests arrive. A metered valve counts the gallons treated and regenerates when the calculated capacity is used, which is more efficient and much more reliable. Most metered units delay the actual cycle until the early hours, because the house has no soft water during regeneration and the drain is running. If your softener seems to work except on some mornings, look at when it is scheduled.

Reading the symptoms back to a stage

Hard water everywhere with a full salt tank usually means brine is not being drawn: check for a salt bridge, a blocked injector or a stuck float. Salty tasting water after a cycle means the fast rinse is being cut short. Rising water in the salt tank means the refill is not shutting off or the drain is restricted. Resin fines appearing at aerators means the bed is breaking down and needs replacing. How long does a softener regeneration cycle take?

The full sequence of backwash, brine draw, rinse and refill runs for a substantial part of an hour or more, which is why most units schedule it overnight.

Can I use water while the softener is regenerating?

You can, but the valve is in bypass during the cycle, so what reaches the taps is untreated hard water until regeneration finishes.

Why is there always water in my brine tank?

The refill stage deliberately adds water to dissolve salt for the next cycle, so a shallow layer at the bottom is normal; a rising level is not.

Is a metered valve better than a timer?

Yes in almost every case, because it regenerates on actual water used rather than on a fixed schedule, saving salt and avoiding hard water during heavy use.
